If you’ve been following our work at Lumenai LABS over the past year, you’ll have encountered pieces of a larger puzzle, explorations of Data Centres of Excellence (DCoE), critiques of maturity models, technical frameworks, consortium proposals. Taken individually, each piece addresses a specific challenge. Taken together, they tell a story about where People Analytics and AI enablement is revving in neutral and what a different path might look like.
This post is an invitation to use the quiet days ahead to explore that story. Not to consume more content, but to consider whether any of it speaks to challenges you’re facing and ambitions you hold for 2026.
What This Year Has Been About
Lumenai is a structured human capability data vendor, incubated at Oxford University Innovation. We help organisations transform subjective human data into objective benchmarked intelligence through Human Capability Indexing (HCIx) so they can super charge their Predictive People Analytics and AI Enabled Workforce Intelligence. But everything we build sits on a foundation we call Lumenai LABS, a commitment to grounding practical solutions in academic research rather than market trends or vendor convenience.
This year, LABS undertook something ambitious: a 12-month research programme with The Talent Intelligence Collective, synthesising over 200 academic papers and peer-reviewed journals to understand why Predictive People Analytics and AI projects fail, and what might actually address it. The answer wasn’t more sophisticated algorithms or better dashboards. It was something far more fundamental about how organisations collect, conceptualise, and manage their people data.
That research has now crystallised into Data Maturity Matters, a open-source standards framework, toolkit and consortium. Not a product to purchase, but a set of tools, frameworks, and collaborative structures freely available to anyone ready to approach these challenges differently.
The Core Argument
Before you dive into any of the reading, it helps to understand the central tension we’re addressing.
The market for People Analytics and AI Enabled Workforce Intelligence solutions is saturated with vendor-led content that is often unverifiable, methodologically opaque, and designed to create dependency rather than capability. Organisations struggle to distinguish between genuine solutions and marketing dressed as thought leadership.
The phrase “vendor-agnostic” we believe is disingenuous because we genuinely need vendors. Niche problems require specialist solutions. The question isn’t whether to work with vendors, it’s whether organisations have the frameworks to evaluate vendor claims intelligently, understand the methodological assumptions underlying solutions, and build internal capability rather than perpetual reliance on external systems they don’t control.
What’s missing isn’t more vendor content. It’s trusted consortiums bringing together diverse stakeholders. It’s about creating understandable access to academic research, not locked behind journal paywalls or buried in impenetrable language. It’s collective effort toward standards that help everyone ask better questions.
Lumenai as One Exemplar, And an Invitation to Other Vendors
We should be direct about something: Lumenai is a vendor. We have a commercial offering, Human Capability Indexing (HCIx), and we want organisations to use it. We’re not pretending otherwise.
What we are doing differently is subjecting our own methodology to the same open scrutiny we’re asking of the market. The frameworks underpinning our product, the Data Readiness Levels (DRL), the Ten Root Conditions, the Total Data Quality Management protocols and Data-as-a-Product Manager (DPM), are published openly. Organisations considering our solution can evaluate exactly how it works and why. They can assess whether our claims about enabling DRL 7 progression hold up against the academic research and relevant business facing content we have developed. They can compare our approach against alternatives using a common methodological language.
We’re comfortable with that scrutiny because we’ve done the research work to justify our methodologies and approach. And we welcome other vendors to do the same.
The current market dynamic, where vendors compete on marketing sophistication rather than methodological transparency, serves no one well. Organisations can’t make informed decisions. Genuine innovation gets lost in noise. And failure rates persist because nobody can distinguish solutions that address root causes from those that merely address symptoms.

Some vendors will find this threatening. Those confident in their methodology will find it liberating. We suspect the market will eventually reward the latter, and we’d rather accelerate that shift than wait for it.

This creates the feedback loop between theory and practice that neither pure academia nor vendor marketing can achieve alone.
